Not because the tools are wrong. Not because the teams are not smart enough. But because the question most people are still asking: “How do I write a better prompt?” is the wrong question entirely.

Not a new tool. Not a new model. A different way of thinking: Context Engineering.

🤖Context Engineering: The Shift You Haven't Made Yet

Let me introduce a term that is rapidly replacing one you probably already know.

Prompt engineering refers to the skill of writing the perfect instruction to get the best response from an AI model. It has dominated the conversation since 2023. Entire job titles were built around it. Courses were sold. Playbooks were all the rage.

But we are now in a new era. One that finally aligns with how businesses actually operate. The era of Context Engineering. As a finance and business leader, I see this as far more important and far more consequential.

  • Prompt engineering focusses on a singular type of output. Often a one-time instruction you type into a Gen-AI tool.

  • Context engineering is about designing and maintaining the entire information ecosystem the model operates within: the data it can access, the parameters it works within, the history it can reference, and the constraints it must respect.

A well-crafted prompt in a poorly engineered context will still fail. A basic prompt in a well-engineered context often succeeds. That exact gap is where most businesses are losing.

These are technical disciplines. What follows is our take on what they mean for business and finance leaders operating in the real world.

📉Why this matters for founders and finance leaders specifically:

Think about what "context" actually means in a high-stakes finance setting. It is not just the question you ask the AI tool. It is:

  • The quality and completeness of your underlying financial data

  • The parameters you have set around what the model can and cannot touch

  • The historical patterns, benchmarks, and business logic baked into your systems

  • The governance framework that defines who can override what, and when

If your AI is operating on incomplete, inconsistent, or ungoverned data -  if the "context" it is working within is messy, then the sophistication of your prompt is irrelevant. You will get confident-looking fiction.

I love the breakneck innovation in AI technology, but I am still wary of business leaders acting on AI outputs without realising why they are wrong, or that they are wrong at all.

I was experimenting on a use case with Claude recently and was genuinely impressed by the speed at which it created executive dashboards. Then, I spotted a metric that did not make sense. It didn’t fit the business nuance.

Over twenty years of finance and commercial experience has taught me to feel the numbers. What I had in front of me with that example was beautiful nonsense.

It looked pristine, but it was structurally flawed. This directly reinforces a comment from last month’s newsletter about scenario planning on dirty data. Context engineering is the infrastructure layer that prevents exactly that.

The businesses winning with AI in 2026 do not have better models. They have better context. And that context is driven by the AI + Human partnership.

🧠What This Requires of Leaders

One of our key takeaways from Accountex London in May, was around the future of AI in business: AI accelerates the workflow, but humans decide, govern, and own the accountability. The highest-value leaders are not just doing the work any more, they are designing the decision frameworks.

In practice, this requires the courage to break down your entire business model and operations from the bottom up.

Remember: all roads lead to money. As a finance and commercial leader, I think in terms of the full customer workflow, from zero clients to cash in the bank.

  • What is driving each step?

  • What can we influence?

  • What makes the offering special?

  • Where are the supply chain and competitor risks?

  • Where are cash, time, and efficiency leaking?

Until you deeply understand that context, your AI implementations are at high risk of low ROI, or outright failure.

Think of it another way: You hire a new team member. They are smart, experienced, and capable. But they do not know your company, your nuances, or the way you do business. Setting them up for success is not just about outlining a task and handing over resources. It is about sharing the specific institutional context that shapes how you operate.

AI in practice is exactly the same.

⚖️ Translating Intelligence Into Impact

Context engineering is really about having the courage to examine your business operations honestly, and reconfigure them from the bottom up if necessary. With or without AI.
